BlackBerry’s co-CEO was right about the iPhone. That was the problem.

The smartest person in the room can also be the most dangerous.

Not because they’re wrong.

Because they’re right–inside the wrong frame.

When leaders evaluated the first iPhone, many focused on its weaknesses: battery life, security, and the absence of a physical keyboard.

Those concerns were reasonable.

What the frame missed was that the competitive category had changed. The smartphone was becoming a personal computer and software platform–not simply a better email device.

BlackBerry’s global smartphone share later fell from market leadership to a fraction of one percent.

Being right about the details while missing the changing system is an expensive blind spot.

Coca-Cola got the answer right. It nearly destroyed the product.

Coca-Cola conducted extensive consumer research before launching New Coke.

The taste-test results favored the new formula.

The data answered the question the company had asked.

But consumers were not only buying a taste. They were buying memory, identity, ritual, and ownership of an American icon.

New Coke was withdrawn after 79 days, and the original formula returned as Coca-Cola Classic.

The lesson isn’t that the research was useless.

It’s that a precise answer to an incomplete question can still produce the wrong decision.

They asked: “Which taste do people prefer?”

They also needed to ask: “What does this product mean to the people who buy it?”

Kodak invented the digital camera–and then spent decades protecting film.

In 1975, Kodak engineer Steven Sasson built the first self-contained digital camera.

Kodak had helped create the future–but its business was built on film.

For years, the company kept improving emulsions, processing, and color while digital imaging advanced around it.

The strategic question was no longer, “How do we make film better?”

It was: “What if film is no longer the problem customers need us to solve?”

Kodak entered bankruptcy protection in 2012.

The client asked for interactive PDFs. The PDFs were never the problem.

A client handed us three PDFs.

“Make these interactive,” they said. “We need them to come to life.”

The obvious response was to add links, animations, and clickable hotspots.

I asked to speak with the sales representatives who would actually use whatever we created.

They weren’t struggling with the PDFs.

They were struggling with the story.

In front of a physician, they had about 90 seconds to explain why a single-visit tuberculosis test mattered for patients who could not return for multiple appointments.

The PDFs weren’t the problem. The sales narrative was.

We built an infographic around how the representatives actually sold–not around what the brief assumed they needed.

It received a standing ovation at the national sales meeting, was translated into eight languages, and deployed globally.

On my first day, the CEO told me to fire the team. He had diagnosed the wrong problem.

I was hired as Head of Client Services.

On my first day, the CEO pulled me into his office.

“The account team isn’t performing,” he said. “Two major clients are about to leave. Clean house. Rebuild.”

He handed me the prescription before I had done the diagnosis.

I did something almost impolitely simple: I talked to the clients.

What I found wasn’t a performance problem.

The agency had been dramatically underpricing its work. The team was overdelivering on an impossible arrangement and burning out.

Firing the team would not have fixed the system. A new team would have inherited the same conditions.

When we fixed the real problem, the business reached 138% of quarterly forecast in the first 90 days, generated more than $450,000 in new business, and produced the highest-grossing month in the company’s 12-year history.

The difference was one decision:

The patterns are familiar:

The wrong problem being solved exceptionally well.

The assumption nobody has tested.

The outsider advantage is not a personality trait. It is a practice.

When you lead inside a system long enough, familiarity starts to disguise assumptions as facts.

You stop seeing the process. You see “the way we do things.”

You stop noticing the friction. You call it complexity.

You stop questioning the outcome. You explain it with the market, the team, or the timing.

An outsider sees the pattern because they are not carrying the same institutional weight.

But you do not need to wait for an outsider to build this capability.

Practice the Five Moves of the Turnaround:

Suspend the stated problem.
Go to the source.
Map the system.
Find the beneficiary.
Solve for the system over the urgency.

Then examine the situation through three lenses:

Behavior. What are people actually doing?
Outcomes. What is the system producing?
Experience. What does it feel like to work inside it?

The outsider perspective is not a phase. It's a capability. And it can be built deliberately : even from inside.
