Real question: what does next year look like if nothing changes?

Be honest about the answer. Probably a lot like this year. Busy. Getting by. Still guessing at the prices. Still the only one who can do the thing. Still unable to say out loud where the business is going, because you still won’t know.

Now the other version. Twelve Wednesdays. A couple of hours a week. And by December you’re holding the whole thing, you know your numbers, you’ve fixed what you charge, and you can finally see forward.

Same year either way. One of them ends differently.

Applications are coming in. If you’re going to apply, do it this week.

But first — you were never supposed to carry all of it.

That’s worth sitting with, because most owners have never been told. Somewhere along the way you absorbed every job in the building. Sales, service, books, marketing, the thing that breaks at 6am. Not because you wanted to. Because it needed doing and you were there.

And now the business has grown around you like a tree around a fence post, and there’s no room in it that isn’t you.

That’s not a character flaw and it’s not permanent. It’s what happens when a business grows without a plan. Nobody hands off what they’ve never mapped — and almost nobody has ever mapped it, because who has the time.

Twelve weeks and you’ll have it on paper. Every function, who’s holding it, what it’s costing you. And the day you can see it is the day you can start putting some of it down.

Here’s what actually changes. Not what you learn — what changes.

You stop guessing. Right now you have a feel for how the business is doing, and a feel is expensive. When you can finally read your own numbers, you find out which thing has been carrying the whole operation and which thing has been quietly bleeding you for two years. Owners say this is the week the fog lifts.

You stop charging too little. Almost every owner does, somewhere. Not because they’re timid — because nobody ever showed them how to build a price out of what it actually costs them, instead of copying the shop down the street. Fixing one price can change a whole year.

Right now, you are the plan.

The whole strategy lives in your head. What things cost. Which customer is worth chasing. What to say yes to. Which corner you can cut this month and which one you can’t. None of it is written anywhere, because it never had to be — you were always there.

That works right up until the day it doesn’t. Until you’re sick. Until you want a vacation. Until someone offers to help and you realize you can’t explain your own business fast enough to hand any of it over. Until somebody asks you to show them how it all works and all you have is everything you know, with no way to put it in front of them.

A business that only exists in your head has a ceiling, and the ceiling is you.

Getting it out of your head and onto paper is not busywork. It’s the thing that lets the business grow past the limits of one exhausted person.

There was a version of this business you pictured before you started.
