We’re the kind of people who get a little too excited about research drops.

Yes, we read the footnotes.

The latest Viva research on AI value reinforces something we’re seeing across organizations:

AI value isn’t just about access to tools. It’s about the conditions people are working in.

Microsoft’s RIVA findings point to three big drivers:

Psychological safety → people need room to experiment without fear
Role clarity → AI is reshaping job boundaries faster than most orgs are defining them
Engagement → not stable, but highly sensitive to organizational climate

Productivity stays steady in the background, but it’s no longer the full story.

The takeaway is simple:
Same AI tools. Very different outcomes.
The difference is almost always the environment around the work.

That’s where most AI strategies are still light: not in the tech, but in role design, clarity, and culture.

There’s an interesting shift showing up in Microsoft’s direction with Copilot Cowork: AI moving from answering work to actually doing work.

That distinction matters.

For a long time, AI has been good at helping people get to information faster. What’s changing now is the expectation that it should help carry the work forward; drafting, organizing, executing steps across systems, not just responding to prompts.

For organizations, this isn’t really about new features. It’s about a change in what “using AI” starts to mean in day-to-day operations.

At that point, the conversation naturally shifts from:

to:
