I was talking with the Manager of one of our clients about an upcoming family vacation.

As he described his plans, it became clear he wasn't really taking a vacation at all. He planned to wake up before his family every morning, grab his laptop and check in on work from the hotel lobby or pool.

Then he said something I've heard from a lot of leaders:

"That's just the price of leadership."

The truth is, many leaders believe being needed is the same thing as leading. But if your business can't function without you, you've built dependency, not sustainability.

Before every flight mission I flew in the Army, we gathered for a briefing before anyone left the ground.

At the time, it sometimes felt repetitive. Years later, I realized those briefings weren't about sharing information. They were about creating clarity.

The leaders understood something I didn't fully appreciate at the time:

Confusion gets expensive.

I see the same principle at work in organizations today. When people aren't clear on the mission, priorities, responsibilities, and expectations, ex*****on slows down. Decisions take longer. Frustration grows.

Most organizations don't have an effort problem.

They have a clarity problem.

One question that can change your culture:

“Have you gone to the source yet?”

Most workplace drama does not start with major conflict. It usually starts with small frustrations that never get addressed directly. Instead of talking to people, we talk about people.

Over time that slowly damages trust, communication and team culture.

One of the simplest and most powerful tools we use with teams is called Go to the Source. It creates shared language around healthy communication and helps organizations build cultures where people address issues directly instead of spreading gossip and frustration through side conversations.

Healthy teams are not conflict-free teams.
They are teams that learn how to handle conflict in healthy ways.

If you’re not replacing yourself, you’re not leading.

I learned that early on in a special operations unit, but not in the way I expected. I thought I was just tagging along to a planning session, carrying bags and staying out of the way. What I didn’t realize was that every conversation, every question, every debrief was intentional.

They weren’t just doing their job. They were transferring how they thought, how they planned and how they led.

That’s where most leaders miss it. We expect people to pick things up just by being around us. But real growth only happens when we’re intentional about what we’re transferring, who we’re investing in and how we’re doing it.

If you want your team to grow, you can’t keep everything in your head. You have to multiply it.

A leader I was working with shared a frustration. He wanted his sales managers coaching their teams more. But it was not happening. Ironically, he coached his own people all the time.

So I asked him, “Have you ever invited one of your managers to watch you do it?”
He had not. The reason was simple. If they both stepped away from the desk, it created a gap.

That tension is common in leadership. It is faster to do the work yourself than it is to bring someone alongside you.

But leaders grow when they see leadership in action.

A few weeks ago we sent out the Role Clarity tool. Recently I spoke with a leader who told me he appreciated it. But appreciation was not the story. Implementation was.

He sent it to his team and is completing it himself for each person he leads. At their next one on ones, they will compare answers and clarify expectations.

The conversations have not happened yet. But the shift already has.

He chose to act.

Most leaders do not lack good ideas. They lack consistent implementation. Without it, teams drift. Roles blur. Performance plateaus not because people are incapable, but because clarity was never intentionally created.

You likely already know what would strengthen your team.

The real question is whether you will follow through.
