In a tariff environment this unpredictable, the companies holding up best are not the ones making the boldest bets. They are the ones making the most reversible ones.

This IndustryWeek piece by Abhijit Boora of Roland Berger is one of the more practical frameworks we have seen for thinking through tariff exposure right now, and it translates directly to how uniform and workwear manufacturers and distributors should be approaching their sourcing decisions.

The core argument is straightforward: with tariff policy still shifting and November midterms adding another variable, locking in major CAPEX and footprint decisions is a high-risk move. Instead, Boora recommends a set of reversible actions that carry real costs but far smaller write-downs if the environment shifts again. Those include building a granular, product-level view of actual tariff exposure rather than relying on headline rates, qualifying alternate suppliers in different tariff jurisdictions without committing volume, rewriting commercial terms to include tariff pass-through provisions and shorter price-validity windows, and using selective pre-buying to hedge against known effective dates.
