We hear a version of this almost every week, and in a lot of ways it makes sense.

When inventory feels chaotic, the order sheet feels like a smart fix.

Except the order quantity isn’t actually the problem. It’s an outcome of two things: a solid demand plan, and knowing exactly when to place that order.

Without incorporating lead time, the “right” quantity still lands wrong for your business.

Let’s start with timing, since it’s an easy piece overlook. Your reorder point has to account for your vendor’s lead time: the gap between placing the PO and actually having sellable units in hand. So the real math isn’t “how much do I need.” It’s “how much will I sell between right now and whenever this next batch shows up.” Without that step even a great demand plan can end in a stockout or excess.

The demand plan itself is the foundation for everything. This is what pulls your sales history, seasonality, channel mix, and growth goals into one usable picture. Without it, you’re not planning. You’re buying inventory on vibes.

A stockout on your best-selling SKU in peak season is expensive. A back room full of stock nobody wants is expensive too. Both usually trace back to the demand plan, compounded by inventory / receipt timing.

So if you’re working out what to order next to ‘fix’ your inventory issues, try starting further back. Build an accurate demand plan and layer in lead times so your receipt flow holds up in the real world.
